Bryce Henson noticed it before he had a name for it.
Across the hundreds of locations he oversees as Co-Owner and CEO, the tools were working. His team produced the company’s 2026 annual World Conference in Dallas, with over 400 franchise partners and coaches in one room, in a fraction of the time and headcount it had always taken. Output was up. Speed was up.
And something else was happening underneath it.
“The work got faster, and the people got further away from it,” Henson says. “Not lazier. Further away. There’s a difference, and it took me a while to see it.”
He calls it the AI Shadow. It is the unintended human cost created as AI makes work and life faster, easier, more efficient, and increasingly artificial. It does not show up in a dashboard. It shows up as a team that hits its numbers and stops talking to each other. As a manager who can generate a performance review in nine seconds and no longer has to know the person receiving it. A culture built person to person, now maintained by tools that were never in the room when it was built. As an organization that becomes measurably more productive and quietly less connected.
Henson is careful about what he is not saying. He is not an AI skeptic, and he is not selling caution. In fact, the opposite.
“AI is not the enemy. It is leverage,” he says. “The problem is that the more artificial our world becomes, the more valuable real human connection becomes, and most leaders are optimizing for the first thing while quietly losing the second.”
That position is unusual in a market currently split between AI evangelists and AI alarmists. Henson is neither. His argument is that the tools are useful but the leadership around them has not caught up.
He comes to it from an operating seat rather than a consulting one. Henson joined Fit Body Boot Camp in 2012 as a Franchise Partner, became Vice President in 2018, and CEO in 2021; across his career, he has been responsible for more than $800 million in sales. The system he runs spans hundreds of locations across North America, which means when he talks about what technology does to a workforce, he is describing a live environment he is accountable for rather than a case study he read.

It also means he has been through the other kind of adversity. In March 2020, he watched every location in his system close in a single week, and spent the next 2 years rebuilding a franchise business that had lost the one thing it was built on: people in a room together.
That experience became the foundation of his forthcoming book, Turn Adversity Into Advantage: The Five Levers That Transform Setbacks Into Your Superpower, releasing October 20. The book lays out The Phoenix Effect™, a five-part framework built on what Henson calls the Five Levers: Embrace, Forge, Reflect, Reframe, and Leverage. Bedros Keuilian, founder of Fit Body Boot Camp, wrote the foreword.
The framework was not built for AI. That is part of why Henson thinks it applies.
“Every organization I talk to is treating this as a technology question, so they send it to the technology people,” he says. “It isn’t a technology question. It’s an adversity question wearing a new outfit. And leaders already know how to lead through adversity. They just don’t recognize this as one, because it arrived disguised as good news.”

The five levers move a leader through that recognition in sequence. Embrace is the refusal to look away from what the change is actually costing. Forge is the deliberate building of capability in the middle of it. Reflect, Reframe, and Leverage turn the experience into an asset the organization can use rather than a scar it works around.
Henson now takes the material to franchise systems, corporate leadership teams, and association conferences as a keynote speaker, and he expects the AI Shadow to define the next several years of the conversation.
“Speed is not the win,” he says. “Speed is the test. What you protect while you’re moving fast is the win, and that is a leadership decision, not a software decision.”
